9 inch rearend in my 34 coupe

I know it's been a while since I was on here, I only call on you guys when I need help. I'm trying to get the 9" rear in my 34 Chevy coupe put together. I had avoided it because I figured it was a cobbled up mess and I was right. It had 2.50:1 gears, missing a bearing race on the carrier and only 2 nuts holding the 3rd member in.
I bought new 3.50 gears and a complete assembly kit, so I can start with a clean slate. The problem is, I can't get my pinion rotating torque to set up. I tried both a crush sleeve eliminator and a crush sleeve but I can't get it tight enough to take the slack out. I'm thinking the yoke is too short, the nut bottoms out against the splines before it starts pulling up the preload. The part of the yoke that goes through the seal is only about 1 1/4".
Any ideas?
